My dialogue tags turned into a mess after 40 pages

At page 40 of a short story I started last Saturday, every character was just 'said' or 'asked' so I tried swapping in a fancy verb like 'retorted' and it read so fake that I deleted the whole scene, anyone else go through this with their own drafts?
