That one librarian who told me my fantasy world had no consequences

I was at a tiny writer's meetup in Portland last fall and a retired librarian leaned over and said 'Your hero keeps winning without losing anything important.' I sat on that feedback for two months before rewriting the whole first act. Anybody else get a comment from a stranger that totally reshaped their story?

Used to think consequences just meant someone dies or gets hurt. That librarian was right, losing nothing important makes the wins feel hollow.

But HERE'S my REAL question after reading that: What exactly DID the librarian say counts as "important" in your story? Because I keep circling back to whether it's relationships or resources or maybe even the character's own SENSE of safety that makes the difference. Losing anything big enough that the hero can't just shrug it off and move on is where the REAL story finally starts breathing.
